AI use cases, prioritised.

Workflows, rebuilt.

Outcomes, delivered.

THE CONSTRAINT

MORE THAN HALF OF CEOS SAW NO REVENUE GROWTH AND NO COST REDUCTION FROM AI LAST YEAR, AND FEWER THAN ONE IN THREE CAN MEASURE THE RETURN AT ALL.

PwC Global CEO Survey, 2026

IBM Think Circle, 2025

The constraint is almost never the technology. It's how the work is organised, who gets to decide, and whether the data is fit to use.

I help Australian businesses build AI adoption engines that ship working tools and deliver real results. Apps, agents, skills, workflows.

THE AI ADOPTION ENGINE

The AI Adoption Engine

Six modules, running in parallel. A backlog with no decision framework has no filter. A framework with no rhythm never gets checked. A build method with no value realisation never earns the next investment.

Finding the pain. Cost pools, revenue drops, churn, adoption flows that leak. A quick pass through what the business already tracks, before anyone proposes a fix.

Capturing opportunities. An opportunity canvas: problem, value hypothesis, initial score. Filled in at a workshop, or through a running intake tool.

Tracking them. A live dashboard with a status on every opportunity: raised, shortlisted, building, shipped, parked, killed.

Scoring opportunities. An evaluation framework, agreed upfront: value against effort, for every opportunity.

Assigning decisions. Clear rules for what the team decides alone, and what goes up a level. Fewer layers, faster it ships.

Setting the baseline. Where the business stands today: revenue, cost, time to resolve, CSAT. Whatever the opportunity should move.

Measuring the delta. How that number gets checked again against the same source. Without it, the baseline is a fact you collected once.

Sequencing the work. Insight, data, design, setup, build, launch, measure. Similar shape for an app, an agent, or a rebuilt workflow.

Building, learning, iterating. Ship small, see how it's actually used, fix what's wrong. Lessons get written down, next build starts ahead.

Reporting progress. What shipped, what's blocked, what's next. Weekly, short, no surprises.

Tracking results. The deltas against the baselines that were set, at regular intervals.

Assembling the team. Dedicated people, not a side gig. Real capability, real stake in the outcome.

Guiding it. Senior leaders who guide the team, challenge assumptions, and clear roadblocks.

Calling in expertise. Legal, Procurement, Security. Whichever expertise the project needs, on call throughout.

HOW I WORK

How I work.

The Engine doesn't exist on day one. It gets proven, then built, then handed over.

2-4 weeks

Prove

Pick one process. Small, real, owned by a team that wants it. Ship something working, in front of real users. Measure it before and after. No Engine yet. Prove the thing is worth building.

4-8 weeks

Mobilise

Stand up the Engine. All six parts. Ship the first two or three opportunities, prioritised through the framework, built with the working team, measured against baseline.

Ongoing

Scale

Widen it. More opportunities, more of the business, the harder ones. The team owns the framework, the backlog, and the rhythm. Every result funds the next one.

Leo Gama

Meet Leo.

Twenty-five years across Shell, A.T. Kearney, Telstra, Belong and EY, then four building nkdstudio.io. Different subjects each time: LNG contracts, telco products, insurance, retail. Same underlying work, again and again: work out what's worth doing, get the right people in the room, ship it, and show what changed.

Known and respected for deep thinking, versatility, and pushing teams past what's comfortable.

Clients consistently come back for someone who takes a room full of noise and finds the things that matter, someone who pushes teams past “that's how it's always been done,” and someone who's done this across enough industries and functions to know which parts of a problem are genuinely new and which just look that way.
